PCI compensating controls, done right

A compensating control is not an excuse to skip a requirement. It is a different control that meets the intent and rigour of the original — and it has to be justified in writing.
What a compensating control is
When a requirement cannot be met as written — usually a legitimate technical limitation or a constraint you can document — PCI DSS lets you implement an alternative that achieves the same security outcome. The classic example is a legacy system that cannot run a required control directly, wrapped instead in extra isolation, monitoring, and access restriction that together meet the intent.
The four-part test
A compensating control only counts if it meets the original requirement's intent and rigour; provides a similar level of defence; goes above and beyond other PCI requirements (you cannot reuse a control you already owe elsewhere); and is commensurate with the additional risk created by not meeting the requirement directly. Miss any of these and an assessor will reject it.
Document it on the worksheet
Every compensating control is recorded on a Compensating Controls Worksheet: the constraint that prevents the original, the objective, the identified risk, the compensating control itself, and how you validated it. Hand-waving in an email does not survive review — the worksheet is the artifact.
Treat them as temporary
Compensating controls are re-examined at every assessment and are best treated as a bridge while you remediate. A control that has been "compensating" for years is a flag that the underlying gap was never fixed — plan the path back to meeting the requirement directly.
Most SMBs never need one
If you outsource your cardholder data environment and complete a short SAQ, compensating controls rarely come up — they are a tool for environments that store or process card data on systems with real constraints. Start from the right SAQ for how you take payments, and you may avoid the question entirely.
